Most consulting firms make their decisions based on the wrong metric.

We see this a lot in our conversations with consulting leaders – firms tracking the volume of work in their pipelines:

- Number of leads generated this quarter
- Number of sales pitches delivered last month
- Number of proposals submitted in H1
- Number of new clients closed in the last fiscal year

Tracking these numbers is fine, of course. The trouble comes when consulting firms use the volume metric of their pipeline to answer the wrong questions.

So what question should consulting firms be asking, and what metric can guide their decision-making?

That’s what I’d like to discuss in this article.

## Why Tracking Volume in Consulting Pipelines Is Not Sufficient

Volume metrics are great – they can help identify gaps and opportunities, optimise campaigns, improve decision-making around marketing channels, etc. However, volume metrics are secondary. They don’t reveal the foundational factors that could be affecting the pipeline.

The metric that does, on the other hand, offer deeper insights is *velocity* – i.e., how fast qualified conversations move to a decision.

And slow velocity, consistently, is a really helpful indicator, because it almost always points to a proposition issue. Here's what it typically means:

- Relevancy issue: The buyer isn't sure enough about the fit to move forward.
- Low urgency: The problem does not feel important enough for buyers to justify action now.
- Unclear value: The buyer may understand what the firm does but is unclear how their situation will change as a result.
- Weak differentiation: The firm sounds like dozens of others on the market.
- Weak pricing power: The firm fails to justify its pricing by communicating the value it can deliver.

As a result, every conversation starts from scratch. The firm has to explain what it does, why it's relevant, why this engagement would be different, and why the fee is justified. Proposals are long because they have to carry the full weight of persuasion. And even then, the decision drags because the buyer is still working out where this firm fits, how relevant it really is, and whether it feels like the safest choice.

And in most cases, we see this isn't a sales execution issue but a weak proposition showing up in the sales cycle.

So when consulting firms look at the low volume metrics, they tend to make decisions along the lines of:

- *We should invest more in marketing.*
- *Let’s increase the number of cold outreaches.*
- *We need to do sales training.*
- *Let’s hire a business development executive.*
- *How about trying out this AI-enabled solution that will personalise and automate campaigns?*

None of these decisions will help address the foundational problem: the weak consulting proposition. Sure, you may generate more leads and add a few more clients to the pipeline. But it will always feel like rowing against a tide. The pressure will continue accumulating, and even the smartest sales tricks will eventually stop working.

## What High-Performing Consulting Firms Do Differently

One of the things that we observe at high-performing consulting firms is the fast velocity of their pipelines.

When a firm has a clear point of view on a recognisable business issue, a credible path to resolution, and evidence that it's done this before, the right buyers won't need convincing. They'll only need confirmation.

The conversation compresses because the buyer's internal decision-making compresses. They already understand the value. They already recognise their situation in the firm's story. The sale was half-made before anyone picked up the phone.

High-performing consulting firms put more effort into ‘upstream work’, as we call it:

- Making deliberate proposition choices: They are clear about the problems they solve, for whom, and how their expertise creates value. They are just as specific about who they help as about who falls outside of their scope. This lets them prequalify leads, drastically improving the quality of the conversations that follow.
- Codifying expertise: They don't rely on senior experts to do the heavy lifting of promoting the consultancy. The consulting firm becomes recognisable on the market for its proven approach to solving specific client problems.
- Building evidence around repeatable, predictable outcomes: They invest time and resources in building a library of case studies, results-focused testimonials, and impactful referrals. They can confidently promise specific outcomes because they have documented proof they can deliver it.
- Making value clear: They avoid generic language and grandiose promises. These consulting firms are precise and consistent about the value they deliver, allowing buyers to quickly connect with the language and see relevance.
- Creating demand, not cold outbound: Instead of spending resources aggregating a prospect database and flooding it with outbound campaigns, high-performing consultancies focus on generating demand through thought leadership. They consistently spotlight the issues they want to be known for, educate prospects, and equip them with the knowledge they need to make confident, prompt decisions.

The result is less downstream work, less explaining, less persuasion, and less customisation. These consultancies don’t have to compromise their pricing to close a deal. They don’t need to chase prospects through endless emails and Zoom calls.

They have a shorter sales cycle not because "this client was easy!", but because the proposition did a lot of the work upstream.

## The Questions Consulting Leaders Should Ask When a Pipeline Is Weak

If the pipeline feels slow and effortful right now, I urge consulting leaders to check their instinct to dial up outreach and intensify follow-ups, and first ask and answer the right questions to identify cracks in the foundation.

- Are the right opportunities entering the pipeline? If there is a strong disconnect between who the services target and who actually enters the pipeline, the problem is most likely in the clarity and targeting of the proposition.
- Where does the process slow down? Understanding where prospects hesitate in the sales cycle will reveal which part of the proposition is weak. For example, if the right prospect enters the pipeline, quickly moves into the conversation and proposal stage, but then takes forever to sign off on delivery, the hesitation likely comes from a lack of proof. The buyer does not fully trust the consulting firm to deliver on its promises.
- How much explaining does it take for buyers to understand the value? When every conversation requires a lengthy explanation of what the consultancy does and why it matters, the proposition is not pulling its weight upstream.
- How much customisation does every proposal require? If every proposal – or most of them – requires customisation of scope, process, fees, and deliverables, the consulting firm is most likely capability-led. It sells its list of services rather than the value it delivers (and can clearly communicate) to clients.

These are examples of questions I encourage consulting firms to ask before diving into sales training and buying expensive CRM solutions. These questions help determine how much effort is spent upstream vs downstream in the sales cycle.

## In Conclusion: Proposition Problems Can’t Be Fixed with Sales Solutions

When the pipeline looks weak, the natural instinct is to do more, be it more follow-ups, more sales training, or more marketing. 

However, these activities ignore the root causes and focus only on the symptoms. 

By looking at the velocity of the sales cycle as a whole and its individual parts, consulting firms can better understand which elements of their proposition are weakening the process. 

Because chances are, the issue is not in how the firm sells ... but in how it shows up in the marketplace way before it ever has some prospect come to it.
